I'm very lucky to have a great LHS. Actually two shops run by the same family. That in itself indicates that they are doing well and it's no surprise. They carry a good selection of armor and will bust a$$ to get anything you can come up with an item number for. Their prices are usually very competitive with mail order.
But sometimes they can't find a source and that is usually when I go to the web stores. Still at least 75% of the stash came from the LHS.
Much of their success is probably due to diversification. They are heavily into trains, R/C, crafts, models and more and somehow they do it all well. They would be a good small business model. No sob stories from them.
